Challenge
- Most of the year’s Char Dham revenue is decided between February and May, when auction prices for yatra searches climb sharply.
- Bookings are made by families and groups, and the person enquiring is rarely the only one who has to agree — often an elderly parent decides.
- Conversations lived on planners’ personal WhatsApp, so there was no reporting and no follow-up once a planner got busy.
- Helicopter and road packages sat on the same page, so enquiries arrived without the budget context needed to quote quickly.
Strategy
- Start building audiences in November with Jyotirlinga and Char Dham content, while auction prices were low.
- Design enquiry forms for groups — number of pilgrims, departure city, travel month and road or helicopter preference up front.
- Move conversations to the WhatsApp Business API so they belonged to the business and could be measured.
- Keep the 24-hour quote promise, but back it with automatic routing and reminders instead of memory.
Implementation
01 Pre-season demand building
YouTube and Meta video on route, accommodation and helicopter logistics from November to January, building a retargeting pool of 1.8 lakh engaged viewers before the booking window opened.
02 Separate road and helicopter funnels
Dedicated landing pages and campaigns for road yatras from Delhi and Haridwar and for helicopter packages, each with itemised pricing and departure options.
03 WhatsApp follow-up system
Instant acknowledgement naming the package, routing by departure city, a shared inbox for planners and a six-touch follow-up sequence over three weeks with itinerary, hotel and weather updates.
04 In-season budget control
From March, budget shifted towards retargeting and high-intent yatra searches, with cost per confirmed pilgrim reviewed weekly against package margin.
Result
- Enquiries during the booking window: 2,860
- Enquiry-to-booking rate: 9.4% (from 5.8% the previous season)
- Group bookings: 269, carrying 1,237 pilgrims (average group of 4.6)
- Cost per confirmed pilgrim: ₹1,180
- 34% of bookings came from audiences built before the season began
Key learning
The most profitable spend happened months before the yatra, when almost nobody else was bidding. Buying the audience early and converting it on WhatsApp in season changed the economics more than anything done in March.
