Most independent hotels in India sell the majority of their rooms through online travel agencies, and pay a commission on every one of them, typically somewhere between 15% and 25% depending on the OTA, the contract and the visibility programmes you have opted into.

OTAs earn part of that. They find guests you would never have reached on your own. But a meaningful share of OTA bookings come from people who already knew your name, searched for it, and simply booked wherever Google showed them first. Those are the bookings worth winning back.

Do the maths before anything else

Take a 30-room hotel with an average room rate of ₹5,000 and 65% occupancy. That is roughly 7,100 room nights and ₹3.56 crore of room revenue a year. If 60% of that arrives through OTAs at an average 18% commission, the hotel pays about ₹38 lakh a year in commission.

Moving just ten percentage points of that revenue from OTA to direct saves around ₹6.4 lakh a year, before counting what it costs to win those bookings. That number sets your budget. If a direct booking costs you less in marketing than it would have cost in commission, it is profitable. If it costs more, it is not, no matter how good it feels.

Search your hotel’s name on your phone, in a private window. There is a good chance the first things you see are ads from OTAs and metasearch sites, bidding on your name.

A small Google Ads brand campaign puts your official website at the top for your own name. Brand clicks are usually cheap, convert well, and every one of them is a guest who might otherwise have booked through a commission channel. For most hotels this is the single fastest direct-booking win available.

2. Give guests a reason to book direct

If your website shows exactly the same price as the OTA, many guests will book on the app they already trust. Check your OTA contract for rate parity terms first, then compete on value rather than headline price:

  • Breakfast or a meal included for direct bookings
  • Early check-in or late check-out, subject to availability
  • A room upgrade on arrival when available
  • More flexible cancellation terms
  • A welcome drink, spa credit or airport transfer

State the benefit clearly on the homepage, on every room page and inside the booking engine itself. “Book direct and get breakfast included” works better than a vague “best rate guaranteed” badge.

3. Make booking direct as easy as booking on an OTA

OTA apps are fast, familiar and easy. If your booking engine is slow, confusing or surprises guests with taxes at the last step, they will go back to the app. Test it yourself on a mid-range phone:

4. Treat your Google Business Profile as a booking channel

For many guests, your Business Profile on Google Search and Maps is the first thing they see — photos, reviews, location and prices side by side. Keep it complete and current, reply to reviews, and make sure your official website appears in the prices section. The Google Business Profile checklist for hotels walks through it step by step.

5. Get your official rate into Google’s price comparison

Google shows a list of prices for your hotel from different booking sites. Through free booking links, your own website can appear in that list at no cost, labelled as the official site. 6. Bring back the people who looked and left

Most visitors to a hotel website do not book on the first visit. They compare, check with family and come back later. Retargeting on Meta and Google keeps your property in front of them with the right message: the room they looked at, the direct booking benefit, a reminder about their dates. 7. Own the repeat guest

A guest who booked through an OTA once should book directly the second time. That only happens if you have a way to reach them:

  • Collect email and WhatsApp consent at check-in or check-out, with a clear reason (“returning guests get 10% off direct”)
  • Send a thank-you message after the stay with a link to your own booking engine
  • Offer returning guests a benefit only available when they book direct
  • Remind past guests before the next long weekend, festival or season

Repeat guests cost almost nothing to acquire. Every one you win directly is pure margin recovered.

Measure direct share properly

You cannot manage what you cannot see. Track these every month:

  • Direct booking share — direct revenue as a percentage of total room revenue
  • Cost per direct booking — marketing spend divided by direct bookings, compared with the commission those bookings would have cost
  • Booking engine conversion rate — visits to the booking engine that become reservations
  • Revenue by channel — which campaigns, searches and profiles produced direct revenue

Direct bookings rarely grow because of one big campaign. They grow because a dozen small leaks are closed one after another. Start with brand search and the booking engine, measure the result, and build from there.
